How Much of Your Workforce Will Survive Generative AI?

Every organisation I work with is still planning around “roles”. AI doesn’t recognise roles. It recognises tasks.
That mismatch is now the biggest workforce risk.
A role can look stable on a chart while half the work inside it has already shifted to shadow use of AI. That’s where operational stress starts: unclear expectations, mismatched hiring, training that prepares people for work the organisation no longer needs and performance conversations that look backwards instead of forwards.
Executives talk about job protection.
But.
AI is not attacking jobs.
It’s eroding the task mix inside them, one piece at a time. You can only see this if you examine the work itself.
Look at the work, not the titles
Start with one role that drives real output. List the actual tasks it performs in a normal week. Not what the job description claims. What people physically do.
When you do this properly, four categories emerge without needing a model or a framework:
- tasks that are already being automated quietly
- tasks that AI can speed up once the process is clean
- tasks that need human oversight because AI output isn’t reliable enough
- tasks where people carry the risk and always will
Nothing here is complex. The difficulty is organisational: nobody owns task-level analysis. HR owns roles. IT owns tools. Operations own workflows. The gaps live between them, and AI widens those gaps quickly.
Once you see the task mix, the exposure is obvious. You know which work is shrinking, which work is growing and which work now requires new capability.
What you learn when you map a role
- You learn that the role most at risk is the one nobody thought about.
- You learn that the work called “admin” is usually 20 different tasks, half of which should never have relied on people.
- You learn that oversight, verification and escalation take far more time than anyone admits, because no one measures it.
- You learn that your job descriptions are out of date by a couple of years.
You learn that hiring criteria reward the wrong things.
Most importantly, you learn where capability gaps will show up before they land in complaints, rework or attrition numbers.
Once you see this clearly, the next steps are mechanical.

- AI accelerates pattern-spotting and anomaly checks
- People spend more time supervising, judging and escalating

This is the same whether I’m looking at operations, finance, compliance, customer support or HR. The organisation doesn’t collapse. It just becomes misaligned until someone rewrites the work.
What happens if you ignore this?
You create a workforce plan around roles that no longer represent the work.
You keep hiring for tasks that AI will remove. You underinvest in judgment-heavy capability because it’s not visible in the role description. You create teams that are busy, but not impactful.
You stall decisions because no one knows who is responsible for the remaining human tasks. You spend more on restructuring later than you would have spent on redesign now. The consequence is that misalignment becomes expensive.
How to get in front of this
Sit with one function head for an hour.
Pick the role with the most volume.
Break its work into tasks.
Judge each task by one simple question:
“Does AI already do this reliably, partly, or not at all?”
That’s enough to expose the workforce trajectory. Everything else, retraining, hiring, performance expectations, process redesign, flows from that one exercise.
This is the part executives assume requires a transformation program.
It doesn’t. It requires attention to the actual work.
